GTM Consultant vs GTM Coach vs Done-for-You Agency: Which Do You Need?

Whether you need a GTM consultant, a GTM coach, or a done-for-you agency comes down to one question: who should do the building? A GTM consultant advises you on strategy but does not build it. A GTM coach teaches your team to build and keep the system themselves. A done-for-you agency builds and runs the outbound system for you. Choose the consultant for direction, the coach for capability, and the agency for speed.
ThynkGrowth does both the coaching and the done-for-you sides, so this comparison is first-hand. We are a signal-led B2B outbound agency and a Clay Solutions Partner, with 20+ GTM engineers coached and 20+ companies partnered with. Faraz Ahmed, founder of ThynkGrowth, built and ran a $6.12M quarterly ABM pipeline engine as the sole Clay operator at an enterprise SaaS company, trained 70 BDRs on AI and Clay, and holds all four Clay certifications.
What is a GTM consultant?
A GTM consultant is an outside expert who diagnoses your go-to-market motion and tells you what to change: positioning, ideal customer profile, channels, pricing, team structure and tooling. You receive a strategy, an audit or a roadmap. You do not usually receive a built and running system, so your team must execute the plan.
A consultant is most useful when the problem is unclear. The tradeoff is execution: a plan only creates pipeline when someone builds it, and many engagements end with a strong document and no capacity to act on it. Ask whether they have personally built and run what they recommend, in the real tools.
What is the difference between a GTM consultant, a GTM coach and a done-for-you agency?
A consultant advises, a coach teaches, and an agency builds. The consultant gives you a plan to execute. The coach trains you or your team to build and maintain the system, so the skill stays in-house. The agency designs, builds and runs the system on your behalf, so you receive pipeline without owning the work.
| GTM consultant | GTM coach | Done-for-you agency | |
|---|---|---|---|
| Main output | Strategy or roadmap | A capable team and a working system | A running outbound system |
| Who does the work | You | You, with guidance | The agency |
| Main risk | Plan never executed | Needs your time | Dependence on the agency |
How coaching works in practice
Coaching is right when you want the capability, not only the output. Our own coaching option is ThynkCrew, a cohort GTM engineering programme: eight weeks, 12 live sessions and 20 seats, where you build a signal-led outbound system on Clay and are certified on assessment. Crew 01 starts on 14 November 2026, and the cohort is $2,000 for the eight weeks.
If you are weighing coaching against a first hire, our guide on GTM coaching vs hiring an SDR at an early-stage company covers that decision. If you are an individual who wants the skill itself, read how to become a GTM engineer in 2026.
The honest tradeoff: coaching only works if someone has time to learn and build.
How a done-for-you agency works in practice
An agency suits teams that need meetings and have nobody to build the engine. Our done-for-you outbound service covers the full build: signals, data, enrichment, copy, sending infrastructure and reply handling. For a plain-English explanation of the category, see what a GTM agency is.
The tradeoff is dependence: you rent a result instead of owning a capability. Ask what you receive at the end, such as documentation, workflows and access to the data.
Which do you need: a GTM consultant, a coach or an agency?
Choose a consultant if you do not yet know what to fix. Choose a coach if you want to own the capability and someone on your team can learn it. Choose an agency if you need pipeline soon and nobody can build it. Many teams start with an agency, then bring the skill in-house through coaching.
- No clear ICP or offer yet: start with a consultant. Outbound amplifies whatever you point it at, good or bad.
- Clear offer, no outbound owner, need meetings soon: an agency is the fastest route.
- Clear offer, a committed team member, long-term plans to run outbound in-house: a coach is usually the better investment.
- Strategy and execution both missing: you will probably need a mix, such as a fractional leader plus an agency to execute.

What does each option cost?
Costs vary widely with seniority and scope, so treat this as the general shape of the market, not a quote. Consultants usually charge a project fee or a day rate. Coaching is usually a one-off cohort fee or a monthly rate; our own ThynkCrew cohort, for example, is $2,000 for eight weeks. Done-for-you outbound is a monthly retainer, plus tools, data and sending infrastructure.
Watch the costs beyond the headline number. Tools, data credits and mailboxes cost money whichever model you pick, so check whether they sit inside the fee or on top. Coaching looks cheaper than an agency until you count your team's hours, and a consultant's fee is only part of the cost if you must then pay people to carry out the plan.
When should you hire a fractional GTM leader?
Hire a fractional GTM leader when you need ongoing ownership of go-to-market decisions but cannot yet justify a full-time head of growth. Fractional GTM sits between a consultant and an executive hire: part-time, accountable for outcomes, and embedded in your weekly rhythm. It suits teams with early traction but no GTM owner.
It is a poor fit with no traction, no tooling budget or nobody to execute. A fractional leader sets direction, but someone still has to build the lists and run the sends. If your problem is decisions, hire fractional. If it is hands on keyboard, hire an agency or train someone.
Is a GTM consultant worth it for an early-stage startup?
It can be, if your main problem is clarity about your market, offer or channels. It is less useful if you already know what to do and lack the capacity to do it. In that case a coach or an agency will move you faster.
What is the difference between a GTM agency and a GTM consultant?
A GTM consultant advises and hands you a plan. A GTM agency builds and runs the system for you, so the work gets done without your team doing it. Some agencies also advise, but the defining feature is that they execute.
Can I start with an agency and move to coaching later?
Yes, it is a common pattern. An agency gets meetings flowing while you hire or identify someone to own outbound, and coaching then builds that person's skills so you can bring the system in-house. Ask the agency up front for documentation and handover so the transition is smooth.
Is a fractional GTM leader the same as a GTM coach?
No. A fractional GTM leader owns decisions and results on a part-time basis, while a GTM coach teaches your people to build and run the system themselves. A coach's job is to make themselves unnecessary, while a fractional leader's job is to be accountable alongside you.
